Building the Corporate University Nobody Had Built Yet

Some briefs are straightforward. Improve this. Fix that. Make it faster.

And then there are the ones that start with a blank page.

When Tony White was asked to lead the learning and development stream of a major HR transformation at Allianz, one of the world's largest insurance groups, he was already on the inside. Promoted from within, he understood the culture, the politics, and; critically; why the global entities were sceptical of anything coming from the corporate centre. They hadn't asked for a unified learning strategy. They had their own programmes, their own approaches, their own identity. The last thing they wanted was head office telling them how to learn.

What followed was a multi-year effort to build something the organisation had never had: a global learning community and system; created as the umbrella outcome of the HR transformation; that brought together over 350 L&D professionals working across dozens of countries, under a single coherent strategy.

The work was genuinely complex. A new learning management system. A new learning experience platform. A group-wide deal with LinkedIn Learning; the first truly global digital learning offering the organisation had ever had. Negotiations with works councils at both European and local level. Stakeholder engagement across multiple geographies, cultures, and organisational layers.

But the structural changes were the easy part.

The harder job was cultural. Tony's approach centred on what he called 'democratising learning'; shifting from a top-down, compliance-driven model to one where learning was voluntary, visible, and genuinely valued. The corporate centre's role changed from controller to connector: surfacing islands of excellence across the group and creating the conditions for those teams to share what was working with everyone else.

The entities that hadn't thought they needed this came to see the benefit. Not because they were told to. Because it was genuinely useful.

The scepticism didn't disappear overnight. A global learning forum Tony chaired started with less than ten attendees. No mandates, no pressure. Just a meeting that kept getting more useful. By the time he left, over fifty people were showing up regularly; by choice.

The results spoke clearly.
